The Cover You Made Before You Had a Brand

There was a step during PodGlue setup where it offered to make your cover art. If you clicked past it, and most people click past things during setup, that was it. There was no other place in the entire product to generate one. Not a second chance, not even a plain re-upload.

Someone mentioned this to me and my first thought was "fine, I'll add a button in Settings." Then I actually read what the setup version was doing, and the problem turned out to be the opposite of what I assumed.

It was asking at the worst possible time

You can upload your logo and your cover templates to PodGlue. Those are the things that make generated art look like your show instead of a generic podcast.

The setup generator wasn't using any of them. It couldn't. During setup your podcast doesn't exist yet, so there's nowhere those files could have been saved. It was passing empty slots where your branding should go, every single time, by necessity.

So the cover you got during onboarding was the worst version PodGlue was ever capable of making for you. And it was the only one it would ever offer.

What changed

Cover generation now lives in Settings, in the same place your logos and templates already live. It uses them.

When you open it, it tells you what it's working with, "generating with your saved square logo, rectangle logo, 1:1 template", so you're not guessing why one attempt looked different from another.

And you can talk to it. Generate something, then say "warmer palette, make the title bigger" and it adjusts that cover instead of rolling the dice again. I tested it on my own show: the first pass came back cool blue, one sentence later it was warm gold with bigger type, same composition. The setup version had no way to do that. One shot, take it or leave it.

Your existing cover isn't touched until you say so. Generate as many as you want; nothing changes on your show until you press the button that says use this one.

The bug underneath

While I was in there I found something worse, and it's the part I keep thinking about.

A while back we fixed a problem where uploads would fail if you'd left the tab sitting open too long, your login quietly goes stale, and the upload gets rejected with an error that looks like a permissions problem but isn't. The fix was to put the retry logic in one shared place that every upload would use.

Except nothing made them use it. It was a note in a document. Four different upload spots in PodGlue, the cover art one, the episode artwork one, and three in profile settings, were all still doing it the old way, unprotected, and had been for months.

So I wrote an automated check that fails the build if any upload skips the shared path. Before trusting it, I ran it against the old broken code to make sure it actually caught the problem, and my first version didn't. It reported everything was fine. A check that only ever tells you good news is worse than no check, because you stop looking.

Once it worked, it immediately found three more spots I hadn't known about. All fixed.

That's the lesson I'm taking: if the fix was "we'll all use the shared thing now," you haven't finished until something enforces it. Otherwise it's a promise, and promises decay quietly.

If you set up PodGlue a while ago and never loved your cover, it's worth another look now, this time with your actual brand in the room.
