The Money Was Already in the Room

I've recorded more than 750 episodes. In all that time, whenever someone asked me how to make money from a podcast, the honest answer was uncomfortable.

The advice everybody hands out is ads. A rate card, a media kit, dynamic insertion. That path needs somewhere around 5,000 downloads an episode before the math even starts to work.

Most shows never get there. Most good shows never get there.

So the advice is technically correct and completely useless to the person asking.


Here's what I kept noticing instead.

I'd finish an interview and sit there for a second afterward. I had just spent an hour with someone who described their business out loud, on the record, to me. What was working. What wasn't. What they were stuck on.

That is not an audience. That is one person in a room who now trusts you.

I had hundreds of those rooms. I was treating all of them as episodes.


So we built the Money Map. Eight questions, and it ranks five ways to make money against your actual situation, then names the one closest to a first dollar and tells you the specific first move.

The five, roughly in order of how fast they pay:

Your guest network. Paid access to you. The stuff you already recorded that could be a book or a workshop. Sponsorship, pitched backwards. And audience subscriptions, last.

Nothing on that list is new. What's new is the order, and who it's ordered for.


Now the part I actually care about.

Two of those paths are locked behind real audience numbers. Sponsorship doesn't unlock until 500 downloads an episode. Subscriptions don't unlock until 5,000. Not "scored lower." Locked. Below the line they cannot come out first no matter how you answer everything else, and the tool tells you the number you'd need.

We tested it against a show doing 100 downloads an episode where guests mention brands constantly. On the raw scoring, sponsorship came out at 8, higher than two paths above it. That show was one decision away from being told to go build a media kit.

It got sent to its guest network instead, and sponsorship showed up fourth with a "not yet" on it.

That's the whole reason the thing exists. A tool that tells a 200-download show to go chase advertisers isn't being encouraging. It's wasting a year of their life.

The episode is the byproduct. The relationship is the product. I say that a lot and it sounds like a slogan until you look at your own guest list and count how many of those people you actually stayed in touch with.

That's the number that decides whether any of this works. Not downloads.
